Early in one engagement, I watched a CEO say yes to everything—every opportunity, every request, every appearance. On paper it looked like momentum. In practice, they were burning through capacity and missing the commitments that actually moved the needle.

Once we'd built enough trust, I shifted strategy: I started protecting their time as aggressively as they'd been giving it away. We built structured sprints with recovery built in, ran post-mortems to identify what was generating results versus noise, and I got comfortable being the person who said no. Because no one was. And that was a disservice.
